The Challenge

Inching India is a women-first Indian ethnic wear brand selling through three channels: a Shopify store for Indian customers, a separate international Shopify store, and offline in-person retail. The brand was growing fast, but every operational step was manual.

When an order came in on Shopify, someone had to log into the carrier portal, copy-paste the address, generate a shipping label, print it, and update the order status. For every order. Invoices were created manually in a separate accounting tool, then reconciled at the end of the month. Inventory was tracked in spreadsheets that were always a day behind reality. International orders had their own set of manual steps for customs documentation.

The team spent most of their day on repetitive operational tasks instead of growing the brand. During collection launches and festive seasons, the volume would spike and the manual process would break down completely. Orders would ship late, invoices would pile up, and nobody had a clear picture of what was in stock across channels.

They looked at Unicommerce but found it too rigid for their workflow. They needed something that could handle both Shopify stores (with different currencies and shipping requirements), integrate with their accounting software, and work the way their small team actually operated, not force them into a predefined process.

The Solution

Instead of plugging in a generic order management system, we built an agentic commerce system, an AI-powered layer that automates the entire post-order workflow across all channels.

Shipping label generation is fully automated. When an order is confirmed on either Shopify store, the AI agent selects the optimal carrier based on destination, weight, and delivery speed requirements, generates the shipping label, and updates the order with tracking information. For international orders, the agent handles customs declarations and commercial invoices automatically, pulling product details and HS codes from the catalog. The team went from manually creating 50 to 100 labels per day to zero manual label work.

Invoicing happens automatically at the point of order. The AI agent generates GST-compliant invoices for domestic orders and export invoices for international orders, then pushes them directly to Inching India's accounting software. Credit notes for returns are generated and synced the same way. Month-end reconciliation, which used to take two full days, now takes an hour of review because the books are current throughout the month.

Inventory prediction is where the AI adds the most strategic value. The agent analyzes sell-through velocity across all three channels, factoring in seasonal patterns (Diwali, wedding season, Navratri) and channel-specific demand. It predicts which SKUs will run out and when, and sends WhatsApp alerts to the founders with recommended reorder quantities and timing. For a brand where each piece involves hand embroidery with 2 to 4 week production lead times, knowing about a shortage 3 weeks in advance versus 3 days makes the difference between a smooth restock and a stockout.

The system also handles real-time inventory sync across all channels. A sale in the offline store immediately updates both Shopify listings. An international order reduces domestic availability. Buffer stock allocation between channels adjusts dynamically based on sell-through rates rather than fixed rules.

The Results

The operations team recovered roughly 3 hours per day that was previously spent on label generation, invoice creation, and manual inventory updates. This time shifted to customer experience, content creation, and collection planning.

Shipping label generation went from fully manual (copy-paste into carrier portals) to fully automated. Error rates on shipping addresses dropped significantly because the AI validates addresses and flags issues before generating labels.

Invoice accuracy improved to near-perfect because invoices are generated from order data, not manual entry. The accounting integration means the books are always current. The month-end close that used to take 2 days now takes a few hours of review.

The inventory prediction system proved its value during the first festive season. The AI flagged 12 SKUs that would stock out before Diwali based on pre-season sell-through velocity. The team placed production orders 3 weeks early, and every predicted shortage was avoided. In previous years, they had lost an estimated 15 to 20% of festive season revenue to stockouts on popular styles.

Overselling across channels dropped to zero with real-time inventory sync, solving the problem that originally triggered the project.
